That sounds too simple. It is not. The answer depends entirely on what you are about to invest — and most solopreneurs calibrate this wrong in both directions. Some build with zero evidence because they confused excitement for demand. Others interview potential customers for months and still feel unsure. Both mistakes are expensive.

The phrase “validate your idea” is everywhere. What it rarely includes is a stopping rule.

Without a stopping rule, you get two failure modes. The first is under-validation: three encouraging conversations with friends, a nod from your partner, and you are off to build. The second is perpetual validation: months of interviews, surveys, and research that keeps circling the same uncertainty because you never defined what “enough” actually looks like.

Both waste time in different ways. Under-validation wastes the months you spend building something the market was not waiting for. Perpetual validation wastes the months you spend gathering evidence you already have, because the evidence you already have would have been sufficient if you had defined the threshold in advance.

“Enough validation” is a calibration problem. The threshold is not a fixed number — it is a ratio between the evidence you have gathered and the investment you are about to make.

What Are the Three Evidence Levels That Define “Enough”?

The three evidence levels are: the problem is documented (strangers describe it unprompted), demand is documented (people show active spend or workarounds), and willingness to act is documented (someone takes concrete financial action). “Enough” means reaching the level proportional to your build commitment.

Validation evidence does not exist in binary form. It exists on a spectrum. Understanding where on that spectrum you are is the only way to calibrate “enough” accurately.

Level 1: The Problem Is Documented

Level 1 evidence exists when people outside your network have described the problem in their own words, without you leading them. Not “do you have this problem?” — that question gets false positives. Open-ended questions about their current situation, where they volunteer the problem themselves.

The five-conversation minimum at this level comes from Rob Fitzpatrick’s customer discovery framework — specifically his guidance that patterns only become reliable once they repeat independently across multiple respondents. One person describing a problem is an anecdote. Five independent people describing it similarly is a signal.

Level 1 is sufficient for a weekend project. It tells you the problem exists. It does not tell you whether anyone will pay for your solution.

Level 2: Demand Is Documented

Level 2 evidence exists when people have described active effort to solve the problem. They use tools that partially work and wish there was something better. They have built workarounds — spreadsheets, manual processes, cobbled-together systems — that cost them real time. They pay service providers to do what software could automate.

Workarounds are the single most reliable demand signal in customer discovery. A person who built a 47-tab spreadsheet to handle something manually is telling you, without any prompting, that the problem is painful enough to act on and that they already have time or money allocated toward solving it. Founders who identify active workarounds before building consistently find stronger early conversion than those who skipped this check — the workaround proves that budget and urgency exist simultaneously.

Level 3: Willingness to Act Is Documented

Level 3 evidence exists when someone has taken a concrete, costly action toward solving this specific problem — and you can name them. Pre-payments for something that does not exist yet. Signed letters of intent. Waitlist signups from cold outreach (not your followers or existing contacts). Referrals from interview subjects who unprompted sent you to colleagues with the same problem.

This is the threshold for a three-plus month commitment or a build funded by personal savings.

The distinction from Level 2 is important: Level 2 proves demand exists for a solution category. Level 3 proves demand exists for your specific solution. You can have strong Level 2 evidence and still build the wrong implementation. Level 3 evidence is what closes that gap.

What Five Signals Tell You That Validation Is Complete?

Five behavioral signals indicate validation is complete: pattern repetition (three or more people describe the same problem independently), unprompted follow-ups (prospects ask when it will be available), existing spend (people describe money or time currently going toward workarounds), referrals (interview subjects send you to others with the same problem), and specificity (people give you concrete frequency, cost, and impact details).

These signals work across all three evidence levels. The difference is that Level 1 requires pattern repetition and specificity. Level 2 adds existing spend. Level 3 adds referrals and unprompted follow-ups.

Track these signals explicitly during customer conversations — not as impressions after the fact, but as a scorecard you update during each interview.

How Much Validation Does Your Investment Level Require?

The evidence threshold scales directly with your investment. A weekend project requires Level 1 evidence. A one-to-four week build requires Level 2. A three-plus month commitment requires Level 3. Projects funded by personal savings require Level 3 plus at least one documented pre-payment or letter of intent from someone outside your network.

This is the calibration step most solopreneurs skip entirely. They apply a single validation bar to every idea regardless of build commitment, which produces two different failures: over-validating low-stakes projects (delaying a weekend experiment for three months of research) or under-validating high-stakes ones (treating three friendly conversations as sufficient evidence before a six-month build).

A useful test: before you set your evidence threshold, write down the answer to this question — “if this product generates zero revenue in its first three months, what does that cost me?” If the answer involves meaningful savings, months of your time, or foregone income, your threshold is Level 3. If the answer is “a weekend and some Pexels credits,” your threshold is Level 1.

What Is Validation Theater and How Do You Avoid It?

Validation theater is the practice of gathering evidence that confirms your hypothesis rather than tests it. It produces founders who feel validated but lack real evidence: survey responses from people who want to be supportive, interview notes that paraphrase your idea back at you, and waitlist signups from your own network. None of this is validation.

Validation theater is the main reason solopreneurs can “do the work” of validation and still build the wrong thing. The research happened. The conversations happened. The data exists. But the research was designed to confirm, not to discover.

Here are the five most common forms:

1. Asking friends and family. Rob Fitzpatrick named this the central failure mode in The Mom Test. Friends and family want you to succeed. They will tell you the idea is great even when it is not. They are almost never your target customer, and their enthusiasm is not evidence of market demand.

2. “Would you use this?” questions. Future-use questions produce false positives at high rates. People say yes to hypothetical products they will never pay for. The right question is behavioral: “How do you currently handle this?” and “Walk me through what happened the last time you dealt with this problem” — not “Would you use a product that solved this?”

3. Social media polls. A poll showing “73% said this would be useful” is marketing data, not validation data. Useful is not purchased. Engagement is not intent. Ask yourself: of the people who voted, how many have the specific problem you are solving? How many would you describe as your actual target customer?

4. Waitlist signups from your existing audience. If your newsletter subscribers or Twitter followers sign up for your waitlist, you have measured their loyalty to you, not demand for the product. Cold signups — from people who found the landing page independently, with no prior relationship to you — are a meaningfully different signal. Track them separately.

5. Competitor existence as demand proof. “This already exists, which proves the market is real” is backwards logic. Competitors exist for many reasons, including that they are surviving in a marginal market. Competitor existence confirms the problem is real (Level 1). It does not confirm that demand for your specific solution is real (Level 2 or 3).

The pattern across all five: you measured encouragement or sentiment rather than behavior. Encouragement is warm and easy to gather. Behavior is cold and hard to fake.

If your validation rested primarily on any of the five patterns above, revisit it. You may have crossed Level 1 — the problem likely exists — but you almost certainly have not crossed Level 2 or 3.

When Should You Stop Validating and Start Building?

Stop validating when you have reached the evidence threshold for your investment level AND three or more behavioral stop signals are appearing consistently. Do not stop because you feel ready. Stop when you have documented specific evidence — names, quotes, or pre-payments — that a skeptical outsider could read and independently conclude the problem and demand are real.

This test matters: the documentation test. Take your validation notes and hand them to someone who does not know your idea. Ask them to describe, based solely on your notes, what problem you are solving and who has it. If they can answer accurately, you have documented real evidence. If they cannot, you have impressions — and impressions are not enough to justify the investment you are about to make.

One scenario worth naming specifically: perpetual validation. Some solopreneurs keep validating past their threshold because they are afraid to build, not because they lack evidence. If you have crossed your threshold, have three consistent stop signals, and are still scheduling “one more round of interviews,” this is worth examining honestly. Additional conversations are unlikely to produce information your previous conversations have not already surfaced.
